When you shouldn’t use an AI agent on WhatsApp
We sell an AI agent, and there are jobs we would not give it. Where a fixed flow, a template or a person does better, and how to tell before customers do.

Building the platform this article is about

An AI agent is good at reading free text and answering from what it was taught. Plenty of WhatsApp work is not that. Here is where we would not use ours.
When there is one right answer and it involves money
Order status from an order number, a payment link for a cash-on-delivery order, booking or moving an appointment into a free slot: each has exactly one correct result. A chatbot flow does it the same way every time and can be tested once. Use the flow; let the agent answer the questions around it.
When you have not written the answers down
An agent answers from its knowledge. If your return policy lives in the owner’s head, the agent will hand every return question to a person, or worse, if you lowered its confidence minimum, answer vaguely. Write the policy first.
When the stakes are medical, legal or financial advice
Clinic timings, yes. Whether a symptom is serious, no. Fee structures, yes. Whether a loan suits someone’s situation, no. Keep the agent on facts you have written and send judgement calls to a qualified person, every time.
When the customer is upset
A complaint about a late delivery or a damaged product is not a knowledge question. The customer wants to be heard by someone who can fix it. Route complaint keywords to the inbox, or keep the confidence minimum high enough that the agent hands these over.
When you are starting a conversation
Business-started messages are templates, and marketing ones need opt-in. Those are a person’s decisions: who gets it, what it says, when. The agent belongs in the replies.
When your volume does not need it
If a few chats a day come in during working hours and someone answers them well, an agent adds a cost per reply and saves little. Start with saved replies and a good inbox; add the agent when the repeat questions start crowding out the real ones, or when the questions arrive after hours.
